Case Study: Building a More Collaborative, Sustainable Construction Business

Evening Star Joinery

Introduction

Evening Star Joinery (ESJ) is a multi-generational, family-owned construction company based in Harbor Springs, Michigan. For more than 40 years, ESJ has built custom homes rooted in craftsmanship, collaboration, and long-standing relationships. As the company grew, so did the complexity behind the scenes. Leadership, decision-making, and long-term planning required more structure to support the next stage of the business.

For co-owner Peter Ford, the challenge wasn't building great homes. It was building the systems, leadership structure, and organizational clarity needed to support a growing company sustainably over time.

The Challenge

When ESJ began working with HELM, Peter felt the business had reached a crossroads. Important conversations about succession planning, leadership development, organizational growth, and strategic direction were happening, but they often struggled to gain traction.

The company was financially healthy, projects were successful, and ESJ had built a strong reputation in its market. Yet Peter recognized that too many decisions were flowing through ownership, leadership responsibilities were not always clearly defined, and long-term planning often felt reactive rather than intentional.

As Peter reflected,

"I had hit a pretty good roadblock."

He also knew that relying on one person to carry the weight of every major decision was not sustainable.

"Nobody can make all the decisions for an $8–10 million business," Peter shared. "Something's going to suffer, whether it's your own mental health, personal life, the jobs, or your employees."

Why HELM

ESJ partnered with HELM to bring greater structure, accountability, and clarity to the business. Together, they focused on strengthening leadership, improving financial visibility, creating more intentional planning processes, and building systems that could support the company's continued growth.

What Peter valued most was that HELM provided more than tactical business advice. The partnership created space to step back, evaluate priorities, and consistently focus on the initiatives that often get pushed aside in the day-to-day demands of running a construction company.

As Peter explained,

"Working with HELM was a way to start getting some strategies in place and not just feel overwhelmed by all of the things that I felt weren't happening."

The Impact

One of the most significant outcomes was the development of a stronger planning and accountability framework. Rather than reacting to challenges as they arose, ESJ gained a structured process for setting priorities, evaluating opportunities, and following through on key initiatives throughout the year.

"It has given us a framework to look at a year and come up with some things that we all want to change or update," Peter said.

Financially, HELM helped ESJ take a more intentional approach to budgeting, profitability, pricing, and operational decision-making. While the company was already generating strong revenue, Peter recognized opportunities to improve margins and gain greater visibility into the financial health of the business.

Through ongoing planning and review processes, ESJ strengthened financial accountability, improved budgeting practices, and created clearer connections between operational decisions and business performance.

Building a Leadership Team

Perhaps the most transformative outcome was the development of a stronger management team.

Before working with HELM, ESJ did not have a formal leadership structure. Peter knew he wanted a more collaborative model, one where ownership, responsibility, and decision-making could be shared across the organization.

"I knew I didn't want to be that one person," he said.

Over time, the management team evolved into an important part of how the company operates. The result has been stronger communication, increased accountability, leadership development opportunities, and more distributed decision-making throughout the organization.

Reflecting on the process, Peter noted,

"There's been a lot of value in their input and the skills they've learned as well."

Looking Ahead

Today, ESJ continues to evolve with a stronger leadership structure, clearer systems, and a more intentional approach to planning and decision-making. The company remains committed to the craftsmanship and relationships that built its reputation while creating a business that is more resilient, collaborative, and sustainable for the future.

For builders who know how to build exceptional projects but want greater clarity, confidence, and control on the business side, HELM helps create the systems and leadership foundations that support long-term success.
